Zoho CRM Sales Process Automation for a Consulting Firm | Case Study

Many companies buy Zoho CRM, finish the basic setup and then stall. Leads come in, but nobody knows who should call them, how many attempts to make, or when a lead should move to the business development team. The result is lost leads and unreliable reports.

This case study explains how Codearbro scoped the completion of a Zoho CRM sales process automation project for a consulting firm, turning a half-configured CRM into a structured lead-to-deal machine.

PlatformZoho CRM (existing organisation), Deluge
Starting pointPartly configured CRM with gaps in Blueprint, workflows and assignment
TimelineAbout 29 working days, plus 15 days hypercare

The Challenge

The client had already set up roles, the lead module and an initial lead import, but key parts needed deeper work:

  • No enforced call cadence, so some leads were called once and forgotten
  • Unclear handoff between Inside Sales and Business Development
  • Blueprint and workflow rules only partly built
  • Lead Status values inconsistent between teams
  • No reliable dashboards for management

Our Solution

Automated 3-Attempt Call Cadence

  • New lead: owner set to Inside Sales, status = New, call due today, and an instant notification to call within 24 hours
  • Attempt 1 not connected: status = First Attempt – No Response, follow-up task due in 2 days
  • Attempt 2 not connected: status = Second Attempt – No Response, follow-up task due in 3 days
  • Attempt 3 not connected: status = Revisit, temperature = Cold, moved to a Revisit bucket with a 90-day reminder
  • Wrong Contact / Not Interested: cadence stops immediately

Automatic Handoff to Business Development

When Inside Sales sets Meeting Scheduled, CRM reassigns the lead to the Business Development Manager, notifies the business team, creates a Discovery Meeting activity and confirms the handover back to Inside Sales.

Blueprint Deal Pipeline & Approvals

Deals move through New Deal → Qualification → Proposal → Negotiation → Closed Won/Lost, with mandatory fields at each step. Discounts and exceptions go through an approval process, and Blueprint blocks Closed-Won until approval is recorded.

Reports & Dashboards

We designed lead summary, daily calls, pending follow-ups, pipeline and team performance dashboards, with role-based access and scheduled reports for management.

Business Impact

  • Every lead gets at least three structured contact attempts
  • Clean, automatic handoff with no lost meetings
  • Consistent Lead Status values across teams
  • Discount control through approvals
  • Management sees pipeline health in real time

Frequently Asked Questions

What is a Zoho CRM Blueprint?

Blueprint is a Zoho CRM feature that turns a process into enforced steps. Each transition can require fields, checklists or approvals, so every deal follows the same path.

Can Zoho CRM automate follow-up call reminders?

Yes. Workflow rules and Deluge functions can update lead status, create follow-up tasks with due dates and send reminders based on each call outcome.

Can you fix a Zoho CRM someone else set up?

Yes. We start with a gap assessment of your existing configuration, keep what works and refine only what needs fixing, which saves time and cost.
